i can't get the winch to stand the poles up, is there a certain distance the bottom sheave has to be placed, or what is the trick?

I have never used a winch as small as 8000#, but I can't imagine what is going wrong with your set-up. Does the winch run out of power? I think we are over analizing the situation. It has to do with the length of the winch line. Shorten the line and the poles have to go up, stall the winch, or buckle the poles. Lengthen the line and the poles will drop back on the headache rack. It does take some pretty good inital power to start to raise the poles. The lower the poles sit on the headache rack the more power required to raise.
